## Key takeaways
- AI agents deliver value when they are onboarded like new hires and taught how decisions are made, which guardrails apply, which criteria matter, and what good looks like.
- Preparing the data is the easier part of onboarding. Teaching agents the context behind each call takes far more effort.
- Enterprises seeing returns have invested well over a year in onboarding its agents before realizing speed and scale.
- Well-onboarded agents can shrink decision cycles from days to hours and remove the cost of latency across the supply chain.
- Strategic decisions on network investment, supply allocation, and business model viability must remain with human leaders.
- As purchasing shifts to algorithms, brand value must be expressed as structured, machine-readable data.
- Leadership success depends on humility and a willingness to rebuild long-held decision-making habits.
Most enterprises onboard a summer intern more carefully than they onboard an AI agent. A new hire, even a temporary one, is taught how decisions are made, which guardrails apply, and what good looks like on an ordinary working day. The agent, by contrast, is typically placed into a process that was already struggling, and the organization then waits for results that seldom arrive. As enterprises bring [agentic AI into their supply chains](/blogs/rise-of-agentic-ai-enabled-supply-chain-networks-in-consumer-goods/), this gap in preparation explains why so many investments fall short of expectations.
In the latest episode of *Reimagine with AI*, the discussion examines what it takes for AI agents to deliver real value in the supply chain and what distinguishes the enterprises converting them into measurable speed and results.
This episode features Vineet Khanna, former global supply chain leader at Nestlé, who led the function for years before agentic AI became part of the executive agenda. Drawing on that experience, Vineet steers the conversation away from models and infrastructure towards the people and practices that decide whether an AI agent succeeds.
Here are six things leaders must know to onboard, deploy, and lead with AI agents across supply chain operations:
### 1. Onboard AI agents the way you would onboard a new hire
An AI agent should be treated almost as a colleague. When organizations hire a capable professional, they train that person in how decisions are made, the guardrails and criteria behind them, and the standard expected day to day. Very few give their agents the same preparation. They repeat a pattern consumer goods companies have followed for the better part of a decade, buying the platform first and only then looking for the problem it was meant to solve.
With [agentic AI](/agentic-ai-solutions/), that pattern becomes considerably more costly. An underused platform is an expensive asset standing still, whereas an agent that was never properly onboarded keeps placing purchase orders without the understanding needed to place them well. Building that understanding takes considerably longer than most leaders expect.

### 2. Decision context takes longer to build than data
Giving an agent that understanding takes considerably longer than most leaders expect. One leading global CPG company spent 15 months ensuring its agents genuinely understood the business before the results arrived. [Preparing the data](/data-analytics-strategy/) was the easier part of that effort, the harder part was teaching the agents the context behind decisions: which customer is served first when stock is tight, which supplier is chosen, and the judgment a skilled operator carries instinctively but has never recorded in any system. With 15 months of that work behind it, the company is now achieving significant speed and results.
Most boards, however, have been presented with timelines measured in weeks, and the distance between a 15-week expectation and a 15-month reality explains much of the disappointment surrounding agentic AI today. The enterprises now realizing returns chose to spend more than a year on the unglamorous groundwork, and the reason that investment pays off lies in the accelerated speed of everyday decisions.
### 3. Decision latency becomes the payback
Supply chains are shaped by deviations, delays, and disruptions, yet most teams respond to them through meetings, mails, and messages. The cost of that approach is familiar to anyone who has attended a commercial review. A sales representative asks whether five percent more of a product line can be shifted, and the question sets off a sequence of emails, meetings, and checks with the supply team. Ten days later, an answer arrives, about nine days after it stopped being useful.

Fig.2: Decision latency across three routes
Latency of this kind is expensive, and enterprises no longer need to pay for it. An agent that has been properly onboarded can turn those ten days into ten hours, while one that has not simply gives the organization a faster route to the wrong decision, delivered with greater confidence. Leaders are therefore choosing whether to do the groundwork that makes the speed worth having, and the same choice determines how far that speed should reach.
### 4. Know exactly where agent autonomy should stop
Faster decision-making does not extend to every decision. Agents are best suited to repetitive, high-latency decisions that consume significant time across the week. Decisions that define the direction of the enterprise should stay with leaders, including:
- Where to locate the next manufacturing plant
- How to allocate supply when demand exceeds availability
- Whether an existing business model remains viable
In these areas, agents add value by running thousands of scenarios and generating inputs no team could assemble in a comparable timeframe, while accountability for the final decision stays with people. Defining this boundary correctly allows AI to accelerate the business. Defining it incorrectly risks automating the one judgment that needed a human in the room. The guiding principle is to let machines do what machines do well and to reserve for people the work that machines are poorly suited to.

Fig.3: The agent–human decision boundary
### 5. Algorithmic buyers are rewriting the rules of brand equity
The same boundary between machine and human judgment is now being redrawn at the point of purchase. A growing share of buying runs through algorithms, whether on Amazon, through a voice assistant, or on whichever platform the next generation of consumers adopts. The algorithm placing the order attaches no value to how long a brand has existed. It values composition, price, specification, and durability, the attributes it can read and compare directly against a competitor.
For categories that have spent a century building brand equity, this is a difficult adjustment. A brand's story must become machine-readable to keep counting, because differentiation that lives only in a well-crafted tagline, without structured and comparable data behind it, is invisible to the systems doing the buying. For leaders responsible for brands and retail media, this deserves close attention.
### 6. Leadership must evolve beyond gut feel
The hardest shift agentic AI asks of leaders has little to do with technology; it asks for humility. Leaders have spent careers building wisdom that served them well, and much of it either no longer applies or needs rebuilding from the ground up. Experience still counts, and intuition still has a place in the room. What no longer holds is the long-standing belief that a good decision is 90% gut feel and 10% information. That ratio made sense when gathering evidence took weeks. Today far more [rigorous analysis](/blogs/building-a-resilient-supply-chain-with-ai-lessons-from-sigmoid-pepsico-and-isg/) can sit in front of every decision, and leaders who keep deferring to instinct out of habit are leaving that advantage unused.
## The road ahead for agentic supply chains
The technology is ready, and that is the uncomfortable reality for many enterprises. Computing power is sufficient, agents are capable, and this shift is already taking place inside real companies. With the technical excuses gone, how far agentic AI goes in the supply chain now depends on the people leading it. That puts a choice in front of every supply chain leader. The 15-week story will keep circulating in boardrooms, and enterprises that follow it risk agents that act quickly on context they were never given. The enterprises that pull ahead will be the ones willing to give their agents the induction they would give an intern on day one, and to hold their own hard-won experience loosely enough to keep updating it.
